Nine steps from the sample on your bench to a repeat container schedule — with the terms, documents and checks at each one.

Who this playbook is for

For buyers who have approved a sample — or are about to request one — and have not yet bought a pallet or a container from this supplier. Qualify the supplier first using qualifying a shea butter supplier. This is the commercial sequence around the fat, not the chemistry. For origin and grades, see the complete guide to shea butter.

Step 1: Request the sample properly

Ask for a named batch, that batch's Certificate of Analysis, a technical data or specification sheet, a safety data sheet if one is issued, the production date, a photograph of the packaging, and the supplier's sample policy in writing. Two batches if the supplier can spare them: variation is information, not a nuisance.

Size the sample so you can run a laboratory split, a formulation trial and a retain. One to five kilograms is the usual band for a cosmetic or food bench; confirm what the supplier actually ships. Courier is the normal mode. Where the destination allows relief, the parcel is often declared as a commercial sample with no commercial value — check the wording your destination customs broker accepts. Agree in writing who pays freight. Do not treat a freight quote as a product quote.

Step 2: Evaluate and record the decision

Use the bench, laboratory and formulation method already written in sourcing step 5 and qualifying step 4. Compare your result with the batch COA using the COA interpreter.

Write a one-page approval record: batch code, your results, the supplier COA values, gaps and how they were explained, the decision, and where the retained sample sits. Approve the batch, not the supplier: the approval record names the batch whose COA becomes the benchmark for the first delivery. That record is what incoming QC will open on the loading bay.

Step 3: Place a trial order

The trial exists to test paperwork, packaging, transit heat and consistency — not to get a slightly cheaper kilogram. A first 20-foot container is a large way to discover that drum liners split, that the packing list does not match the COA batch codes, or that the butter grain-set after a week on deck.

Quantities are typical industry bands, not a named factory's minimum. Confirm the pack the supplier will actually ship.

Ask that the trial batch COA be sent before dispatch and that the supplier retains a sealed sample of the same batch. Evaluate the trial in writing against the approval record before anyone discusses a container. Unrefined Grade A and refined N-RBD are the two products this sequence is written around.

Step 4: Agree the specification in writing

A specification agreement turns “Grade A” into numbers, methods and a rule for what happens when a result is outside them. The invoice cannot do that work. The agreement is referenced on every purchase order and every Certificate of Analysis.

Write parameters, limits and units; a method per parameter (AOCS or ISO — shea butter test methods); the sampling plan on arrival; the acceptance and rejection rule; a named dispute laboratory and who pays; a retained-sample rule for both sides, sealed, held for a period that outlasts a typical complaint (pharmaceutical starting-material practice is shelf life plus twelve months — adapt to your regime); packaging and labelling; a shelf-life and storage statement; and a change-notification clause covering process, site and raw-material region.

Freshness and identity sets are the same ones as sourcing step 3. Food and pharmaceutical buyers add contaminant panels — see food manufacturers and pharmaceutical buyers. Free fatty acid, peroxide value, moisture and melting point are the four lines that cause the most arrival arguments.

Step 5: Plan the first container

A 20-foot container is the usual first container; a 40-foot makes sense only when volume and road weight limits allow. ISO 668 rates a general-purpose 20-foot box at a high maximum payload, but shea butter loads are usually weight- and stacking-limited to about 16–20 tonnes: for example eighty 200 kg drums double-stacked is about 16 tonnes net, and palletised 25 kg cartons often land in the 18–20 tonne band subject to destination road limits. Those figures are indicative. Run the exact numbers with the supplier's loading pattern, not with a shipping-line brochure.

Shelf-life maths: container quantity ÷ monthly usage must stay inside a typical 18–24-month life minus transit minus a safety margin. Example: 16 tonnes into a line that uses 1.2 tonnes a month is more than a year of stock — fine if storage is cool and dark, reckless if the warehouse hits 35 °C. Shea melts across a slip melting point band of about 32–45 °C; a dry-box on deck in the tropics can exceed 50 °C. Melted-and-resolidified butter is not spoiled, but it may grain. Specify below-deck stowage if appearance matters; a reefer is rarely needed for unrefined Grade A and is a conversation for white N-RBD bases.

Step 6: Agree the Incoterm and payment terms

Incoterms 2020 allocate cost and risk; they do not replace a specification agreement. Definitions sit in the Incoterms glossary. MOQ is a separate commercial fact — agree it in writing rather than assuming a website figure.

For a first container, FOB if you have a forwarder; CIF if you do not; never EXW. Named Lagos load ports in current use on this site: Apapa (Lagos) and Tin Can Island (Lagos).

Payment is usually a letter of credit at sight or a telegraphic transfer with a deposit and the balance against documents. An LC is bank-verified and expensive on both sides; documents must match exactly (UCP 600). A transfer is cheaper and faster and relies on qualification plus a successful trial; a typical structure is a deposit on order and the balance against a copy bill of lading. Always pay the exporter's own account in the legal name, and route the funds through the exporter's Nigerian bank so Form NXP can be matched — one sentence, full procedure on how to import shea butter from Nigeria. Verify bank details by a call-back to a number you already hold, not to a number on the invoice email.

For a first container, FOB Lagos with a documentary payment structure gives the buyer control of freight and the seller certainty of payment; EXW shifts Nigerian export formalities onto a buyer who cannot perform them.

Step 7: Map the logistics timeline

There is no honest single number from deposit to delivery. Map stages and owners. Nigerian export documents — NXP, NAFDAC document, NAQS if required, certificate of origin, inspection / NESS — are named here as stages; the full procedure is how to import shea butter from Nigeria. Documents that travel with the container: commercial invoice, packing list, batch COA (see certificate of analysis and the COA glossary), certificate of origin, bill of lading, NAFDAC export document, phytosanitary or fumigation certificates where required, and an insurance certificate under CIF. Milestone communication, in order: order acknowledged with a production slot; pre-dispatch COA and packing photos; container gate-in confirmation and seal number; bill of lading copy and full document scans; vessel ETA updates weekly until arrival; original-document courier tracking or bank presentation under an LC.

Step 8: Run incoming QC on arrival

Inspect before you sign: seals, drum or carton condition, melt marks, labels versus the packing list. Sample per the specification agreement. For a new supplier, sample every drum — the intensity rules are on sampling plan. Test against the approval record from step 2 and the pre-dispatch COA.

Accept, accept with concession, or reject using the non-conformance process. Notify within the claims window you wrote into the agreement. Retain samples from the delivery (retained samples). Store what you keep using how to store shea butter.

Step 9: Set the repeat-order cadence

Forecast, then choose an order quantity and a cadence that keep stock age inside shelf life minus a margin. Reorder point = (production + export + transit + clearance + safety days) × daily usage. You cannot fill that formula with invented lead times; use the stage list from step 7 and the days your forwarder actually sees.

Shea nut collection runs roughly May–September. Kernel price and availability move with the season. An annual volume agreement with quarterly call-offs is how many buyers smooth that, when the supplier offers it. Re-qualification triggers sit on qualifying step 8.
